Problems with staffing, need advice!

I opened my salon five months ago, I employed two members of staff and things were going really well.

One of my girls does all the massage as she is level three but is not Dermalogica trained and is in need of practise in the intimate waxing. The other is level two and does all the intimate waxing and is Dermalogica trained as well as eyelashes. The level three gets compliments from customers and is a very quite girl, keeps her self to her self the level 2 is very confident. I thought it would be a good team.

I am now believing that I may have made a very big mistake.

When I ask the level two to clean she ignores me or does it in her own time about half an hour later, if me and the level three are cleaning when its quite, she sits there on the desk. I say to her the salon needs cleaning and I get a response of " it don't need cleaning, its fine, we ain't been open long enough for it to be dirty".

I have asked her to go over intimate waxing with the level three and it seems to fall on deaf ears, or when she does she goes though it very quickly, like she can't be bothered.

The other day I found her eating in the waxing room. I asked her why she was not using the staff room, my partner was in there doing the accounts on the laptop and she said " that she feels closed in, in there".

I have tried being stricter with her and her attitude seems to get worse. I have tried being angry with her and she gets worse. She writes down when she wants holidays in the dairy even though I have said that she needs to inform me and I will let her know if she can have it off. She is always telling the level three how to do things and this has come up in a few meetings with the level three that she feels this way, but on the surface they seem to get on. When I talk to her about this she is really rude and a don't give a **** attitude.

The last few weeks have been a constant battle, so am unsure if a meeting will work. They are both still on temp contracts. There have been many other things that have happened, like forgetting to charge clients for a service ect but it is too long to explain all of it.

This is so frustrating. I care so much about this salon and to have some one that don't seem to care. I feel like I am fighting all the time to try and keep control. I know she has recently split from her partner and it was messy, so am thinking this behaviour is due to that.

I don't know whether I should look for someone else, talk to her, have a meeting?

Staff never get better, they generally show their true colours after about six months, after the initial honeymoon period.
Personally, I'd get rid.
 
If I'm being honest, I'd say sack her. She's only been with you for 5 months and she's complacent, arrogant, doesn't follow instructions... She's not going to change! :hug:

Everthing that she is NOT doing i hope you have it covered in her contract.
I would NEVER put up with attitude like that off a member of my staff.

Hope you get it sorted sooner rather than later.

Agreed arrogant and ignorant. Probably thinks that because she knows more than the level 3 she is more senior and therefore doesn't need to clean, or listen very much. I'd say sack her keep the level 3 and get her trained up. She sounds more dedicated. She may well come more into her own when given the opportunity to shine but sounds like she is maybe a little intimidated by the other one. Horrible situation I do not envy bosses lol tough job to have. x

Give 3 warnings no change then sack her. Document everything!!! Have it in writing so its all in black n white no grey areas. So there wont be no "come back". I.e legal issues
As for the level 3 Lady try and boost her confident abit I'm guessing some way that should help her to open up abit more and improve on her performance at work.

Dont ask the level 2 to do something, tell her to do it and give her a time constraint so she knows that it needs done now and to be complete in 15 mins/30 mins etc.

I also agree give her a warning and go down the correct route of warnings through to dismissal if needed.

Just an update on this thread I posted, I extended her probationary period, to give her another chance to show me, that she wanted this job! BIG mistake I should had got rid ASAP, like advised, lesson learnt for the future.
Over the past weeks I tried to talk to this therapist and things did not improve. She kept asking for her wages in advance , I gave it to her once and then a day later ask for more, when I refused she would be in a mood all day. Over the last month she was always late, and had multiply days off. I even had her clients waiting for her to arrive for over an hour, I was so embarrassed by her behaviour. I offered the client a free file & shape as a way to apologise, while she strolled in like she had done nothing wrong. I had a long think the other day and even though we are starting to pick up due to holiday and wedding session, I knew that I needed to let her go. I asked her to come in while she was off sick yet again, she was late half an hour to the meeting and said that she had a few things to say. She had a long list of five pages telling me what I NEEDED TO CHANGE LOL. The cheek of her, was unreal. She also said that clients had complained to her about trying to sell products after a Dermalogica facial, and that there was an atmosphere within the salon. When I asked my other staff member if she had heard this she said that the other girl had told her about it, but clients have never said anything like that to her. SO WHY DID NO ONE INFORM ME! I am sure that the atmosphere was the therapist not caring about her clients or job. I am hoping that she did not do any damage to the salon`s name.

The girls worked a month in hand so I am going to deduct all the lateness and days off from her money she wanted it there and then, but I am making her wait till the end of the month. So now I am looking for another therapist that can do female intimate waxing & Dermalogica trained, ASAP.

The whole thing has been a nightmare, SO JUST A WARNING TO OTHER NEW EMPLOYERS IF YOU HAVE ANY BEHAVIOUR FROM STAFF LIKE THIS, THEN GET RID ASAP. BEFORE IT EFFETS YOUR CLIENTS AND BUISNESS.

I've had staff behave like this, and try and justify themselves by blaming the clients, the decor, the salon and the other staff! One had the cheek to tell me I should throw everything out and completely refit! Truth was the clients disliked her attitude.
Staff never ever get better as time goes on. The good ones remain good, the attitudes ones get worse.
They drove me out of the industry, I put up with it all for years. I ended up having a breakdown. The beauty industry is grim at times.
 
I'm always shocked when I see posts like this about therapists with bad attitudes, my family has run beauty salons all of my life and we have never had any staff problems.. Granted there are always 2-3 of us family members but all our non family staff have always been flawless, we don't have anybody higher than anyone else, noone manages anyone, they all clean, stock check, sales and we have never had to ask. Everyone gets along, we all laugh, cry, support and treat each other as family and most importantly have the salons best interest at heart. I'm glad you got rid of the level 2, your level 3 sounds like a gem and I'm sure there are plenty more like her.
